My center can't even get the preload wrapped most of the time so forget about starting any earlier.

Why is this so difficult for you guys?

He is talking about the preload starting 2.5 hours early. They process just Amazon for those 2.5 hours. They then start the regular sort. Drivers start at their regular time.

Why would this be a preload start time change?

If they're going to move the packages to a new day sort if this fails, would this not have to be twilight or night sort operation?

He never said preload its clear from the context it is a twilight or night sort.
